ABM Case Study: Small Med Device Distributor Growth

Executive Summary

After exiting an inequitable distribution relationship, this small medical device company needed to quickly rebuild and expand its U.S. distributor network—without the bandwidth for traditional channel prospecting. We shifted the strategy from “wait for inbound” to a hybrid ABM + outbound engine centered on LinkedIn, backed by clearer ICPs, structured messaging, and CRM integration. Within two months, the campaign generated distributor-level deal velocity strong enough that the client paused outreach because the pipeline became difficult to manage.

The Need

After leaving an inequitable sales arrangement with a global medical device distributor, our client needed to expand its independent distribution network in the U.S.

With a small, agile sales team, the company was focused on selling devices—not building a distributor prospecting machine. They didn’t have the internal resources to consistently find, qualify, and engage U.S. medical device distributors at scale.

They needed a repeatable way to grow their channel while leadership clarified a bigger strategic question: distributors vs. going direct to surgeons.

The Challenge

This wasn’t just “run some ads.” The company needed a growth motion it had never built before, and it had to work inside the realities of med device sales.

No Prior Growth Marketing or Outbound Experience

The company had no established outbound marketing playbook, no tested messaging sequences, and no system for tracking conversations from first touch to qualified lead handoff.

Strategic Uncertainty: Channel vs. Direct

Leadership wanted growth but wasn’t sure whether to pursue distributors or go direct to surgeons. That uncertainty created hesitation and risked splitting effort across two approaches without doing either well.

Weak Inbound Foundation and Brand Constraints

MESH was initially engaged to drive inbound and digital leads, but the company lacked content and the prior distribution relationship introduced complications for brand awareness work. Inbound alone wasn’t going to solve the immediate channel expansion need.

The Approach

We reframed the problem: the fastest path to growth wasn’t more inbound traffic—it was targeted distributor acquisition using a structured outbound motion.

Step 1: Diagnose Reality and Choose the Growth Path

Through workshops and analysis, we determined the company needed a hybrid approach: ABM-style targeting paired with outbound LinkedIn activity, supported by a rebrand and a website expansion that could speak to both distributor and surgeon audiences.

Step 2: Define the Ideal Distributor Profile and Target List

We built an ideal distributor profile (ICP) and used LinkedIn Sales Navigator to identify and segment potential distributor accounts aligned to the client’s product category and go-to-market needs.

Step 3: Build the Outreach System and Messaging Engine

We developed connection and messaging sequences designed to initiate real conversations—not spray-and-pray spam. The cadence and personalization strategy were structured to feel human, relevant, and credible.

Step 4: Connect Outreach to CRM and Pipeline Management

We built the lead management process in HubSpot to track distributor accounts, conversation status, follow-ups, and handoffs—so outreach activity translated into manageable deal flow.

LinkedIn Presence and Positioning

  • Client profile audit and optimization: Professional photo, stronger headline, credibility-focused summary, and work experience alignment.

  • Updated positioning to clearly communicate the product category and distributor partnership intent.

Targeting and ICP Development

  • Target audience research: Built a distributor ICP and segmented lists using LinkedIn Sales Navigator criteria.

  • Identified and prioritized distributor prospects based on fit and potential.

Outreach and Messaging System

  • Connection request strategy: Cadence and personalization approach.

Content and Visibility Support

Lead Ops, Tracking, and Reporting

  • HubSpot lead tracking: System to track leads, conversations, and follow-ups.

  • Monitoring and reporting on key metrics (acceptance rate, response rate, conversion rate).

  • Iteration based on real responses and lead quality.

  • Implemented third-party tooling to support outreach workflows while maintaining human-like behavior and reducing platform risk.

  • Focused on responsible pacing and relevance to avoid spam behavior and protect account credibility.

The Solution

We delivered and executed a multi-pronged channel growth strategy anchored in an outbound LinkedIn lead generation engine.

MESH worked with senior leadership to clarify ICPs and build outreach flows and messaging for each. We actively managed the campaign, bridging LinkedIn deal activity into HubSpot and defining a repeatable process from first touch to qualified lead handoff to the international sales team.

We also began shifting content away from purely product-focused messaging into a more customer-centric narrative that supports trust-building with both distributors and downstream clinical buyers. Finally, we supported inbound, outbound, and organic efforts with brand-based Google Ads to capture intent-driven lead activity.

The Results

Within the first two months of running the automated LinkedIn lead generation campaign, the client experienced:

  • 4 months of deal activity achieved in the first 4 weeks

  • 77 distributors identified, qualified, and engaged

  • 31% showed active interest

  • 10% entered active discussion/negotiation

  • The pipeline became difficult to keep up with, so the client paused the campaign and began shifting toward a new audience campaign.

What Changed and Why It Worked

Before, distributor growth depended on manual prospecting capacity the company simply didn’t have. Inbound wasn’t ready to carry the load, and leadership’s channel uncertainty created friction.

After, the company had a targeted outbound engine with clear ICPs, structured messaging, and CRM-connected pipeline management—turning distributor acquisition into a repeatable process.

It worked because we matched the approach to the reality: in med device channels, you don’t “hope” your way into distribution—you identify the right partners and start the right conversations, systematically.
